Following a significant leadership transition, the new President saw an opportunity to crystallize and package the cultural and performance assets the company already had so they could scale across hundreds of restaurants. POWERS applied its Management Operating System methodology over a year-long engagement: touring high-performing and opportunity restaurants nationwide, selecting a culture value system, defining leader standard work tied to core values, and building the curriculums, coaching, and succession planning to make it stick. The Situation

The company already had a winning culture. What it did not have was a way to write that culture down, teach it to a new leader, and trust it would show up the same in every restaurant.

Company culture and performance had been a top priority for this franchisee since its founding, and that focus had carried it to hundreds of restaurants and a reputation for a thriving workplace. The strength of that culture, though, lived largely in the people who had grown up with it. It was an unwritten secret sauce, understood intuitively by long-tenured leaders but never codified into something that could be handed to the next generation.

A significant leadership transition brought that exposure into focus. The new President recognized that the cultural and performance assets the company depended on were real but undocumented, and that scaling them across a growing footprint, including newly acquired restaurants and leaders, would require far more than goodwill. The core values needed greater depth and a clear connection to store-location performance. They needed to be communicated and instilled consistently alongside KPIs, integrated into the operational practices of new and acquired leaders, and used to assimilate incoming leaders into the desired culture.

What leadership needed was not a one-time culture initiative but a system: a way to crystallize and package what already worked, align performance and understanding across every location, and continuously improve and sustain the employee experience as the organization grew. The goal was to make the secret sauce repeatable, so that culture and performance would replicate by design rather than by chance.

What POWERS Did

POWERS approached the work as a system-building challenge and applied its Management Operating System methodology over a year-long engagement. The team spent two weeks touring high-performing and opportunity restaurants nationwide to understand what the culture actually looked like in practice, then used that ground truth to establish the performance foundation: a selected culture value system, defined behavioral standards as leader standard work aligned to core values, and a direct connection between those behavioral expectations and leaders’ daily practices.

In parallel, POWERS equipped leaders to run the system themselves. Individualized performance development plans, succession plans, and executive coaching ran alongside hands-on workshops, leadership development sessions, and strategic discussions. Complete curriculums and train-the-trainer programs were built so the company could teach its own culture, a succession-planning model was developed to protect it through future transitions, and core-value posters and dedicated culture-and-performance centers were deployed in each restaurant to keep the standards visible where the work happens.

POWERS also coordinated and hosted a company culture and performance rally to reinforce the new system across the organization and give the practice, sustainability, and behavioral standards a shared moment of momentum. Taken together, these actions turned an unwritten secret sauce into a documented, teachable, and sustainable framework that could be reinforced and replicated across every location.
